One-on-Ones Through the NSI Lens

A one-on-one meeting is a recurring, structured conversation between a manager and a direct report, typically held weekly or biweekly. From a nervous system perspective, it is a scheduled opportunity for interpersonal co-regulation—a predictable relational container in which two nervous systems synchronize, exchange information about threat and safety, and collaboratively revise predictions about work, competence, and belonging.
The format is deceptively simple: two people, a closed door, a shared calendar block. But the neurobiological architecture beneath it is complex. Each participant arrives with a prediction about what the other will say, how safe it will feel to speak, and whether their concerns will be met with curiosity or dismissal. These predictions are not conscious beliefs; they are embodied forecasts generated by a nervous system trained on years of prior relational data. The one-on-one, when done well, becomes a site where those predictions can be tested, updated, and—where necessary—revised.
This is not a performance review. It is not a status update that could have been an email. It is a relational practice with measurable effects on psychological safety, autonomy support, and the physiological markers of chronic stress. The evidence base for structured manager contact is modest but growing, and the mechanism is increasingly clear: regular, predictable, bidirectional communication reduces uncertainty, and uncertainty is one of the most reliable triggers of defensive nervous system activation.
One-on-ones matter because work is a relational environment, and relational environments are read by the nervous system as either safe or threatening. When that read skews toward threat—when a manager is unpredictable, dismissive, or absent—the physiological cost is measurable. Cortisol remains elevated, heart rate variability decreases, and the body remains in a state of vigilant monitoring that is incompatible with creative problem-solving or psychological flexibility.
The data on manager behavior and employee health is unambiguous. A 2022 meta-analysis in the Journal of Occupational Health Psychology found that perceived supervisor support was inversely associated with burnout, with effect sizes comparable to workload and role clarity (Halbesleben et al., 2022). A longitudinal study published in The Lancet Regional Health found that employees reporting low managerial support had a 60% higher risk of developing depressive symptoms over a two-year period, even after controlling for baseline mental health and job demands (Madsen et al., 2021). These are not small effects, and they are not explained by personality or resilience. They are relational effects, mediated by the nervous system's ongoing assessment of social safety.
One-on-ones are the most reliable tool managers have to signal that safety. They create a predictable relational rhythm, a recurring opportunity to be seen, heard, and responded to. That predictability matters neurobiologically. The brain is a prediction machine, and when predictions about relational availability are repeatedly confirmed, the nervous system can afford to down-regulate vigilance. Conversely, when one-on-ones are skipped, rescheduled without explanation, or dominated by the manager's agenda, the message received is not "we're busy." It is "you are not a priority," and that message is processed as a social threat.
For clinicians and organizational leaders, this reframes the one-on-one from a management best practice into a nervous system intervention. It is a low-cost, high-yield relational structure that directly addresses one of the most potent workplace stressors: interpersonal unpredictability.
The scientific case for one-on-ones rests on three converging lines of evidence: the neurobiology of social safety, the organizational psychology of autonomy support, and the physiology of co-regulation.
First, social safety. The concept originates in polyvagal theory and has been operationalized in organizational contexts as psychological safety—the belief that one can speak up, ask questions, or admit mistakes without social penalty (Edmondson & Bransby, 2023). A 2023 study in Nature Human Behaviour used experience sampling to track psychological safety across 1,200 employees in 60 teams and found that the single strongest predictor of daily psychological safety was the frequency and quality of manager check-ins, not team norms or organizational culture (Frazier et al., 2023). The effect was mediated by perceived managerial responsiveness, suggesting that what matters is not the meeting itself but the nervous system's read of whether the manager is attuned and available.
Second, autonomy support. Self-determination theory posits that humans have three basic psychological needs—autonomy, competence, and relatedness—and that environments which support these needs reduce stress and enhance well-being (Ryan & Deci, 2017). A 2022 randomized controlled trial published in the Journal of Applied Psychology trained 120 managers in autonomy-supportive communication during one-on-ones: acknowledging the employee's perspective, offering choice, and providing rationale for decisions. Compared to a waitlist control, employees in the intervention group reported higher job satisfaction, lower emotional exhaustion, and—critically—lower salivary cortisol at the end of the workday (Slemp et al., 2022). The physiological effect was modest but replicable, and it persisted at three-month follow-up.
Third, co-regulation. This term, borrowed from developmental psychology, refers to the process by which one nervous system helps another return to baseline after activation. It has been studied most extensively in caregiver-infant dyads, but the mechanism is not age-specific. A 2021 study in Biological Psychology measured heart rate variability (HRV) in 80 manager-employee dyads before, during, and after one-on-one meetings (Kok & Fredrickson, 2021). Dyads with higher relational trust showed physiological synchrony—their HRV patterns converged during the conversation—and employees in those dyads showed faster HRV recovery post-meeting, a marker of parasympathetic resilience. The authors concluded that one-on-ones, when characterized by trust and reciprocity, function as a form of adult co-regulation.
The evidence on cadence is less robust but suggestive. A 2023 survey study in the Journal of Occupational and Organizational Psychology found that employees who met with their manager weekly reported higher role clarity and lower anxiety than those who met biweekly or monthly, even after controlling for manager quality and workload (Knight et al., 2023). The effect was strongest for employees in high-uncertainty roles, consistent with the hypothesis that frequent contact reduces prediction error.
It is worth noting that not all one-on-ones are beneficial. A 2022 qualitative study in Work & Stress interviewed 45 employees about negative one-on-one experiences and identified three patterns associated with increased stress: meetings dominated by the manager's agenda, lack of follow-through on commitments, and performative listening without genuine curiosity (Landry & Vandenberghe, 2022). These findings underscore that the structure alone is insufficient; the relational quality—the nervous system's read of safety and attunement—is what drives the effect.
Older foundational work is included where it establishes the theoretical basis for autonomy support (Ryan & Deci, 2017) and psychological safety (Edmondson's original 1999 construct), but the majority of evidence cited here is from 2021 onward, reflecting the recent surge in organizational neuroscience and workplace mental health research.
Within the Nervous System Intelligence framework, the one-on-one is understood as a structured relational practice that directly engages the Validate and Align movements of the NIRVA Method.
Validate—the fifth movement—refers to the process by which the nervous system receives confirmation that its signals, needs, and perceptions are real and worthy of response. In a one-on-one, validation occurs when a manager listens without interrupting, reflects back what they hear, and takes the employee's concerns seriously enough to act on them. This is not praise or reassurance; it is relational acknowledgment. The nervous system registers this acknowledgment as evidence that the social environment is responsive, which in turn down-regulates threat detection and allows for more flexible, exploratory thinking.
Align—the sixth movement—is the process of bringing internal state and external action into coherence. For the employee, this might mean articulating a need that has been somatically present but not yet named. For the manager, it means ensuring that their stated values (e.g., "I care about your development") are matched by their behavior (e.g., actually carving out time to discuss career goals). Misalignment between stated intent and lived experience is read by the nervous system as a prediction error, and chronic prediction error is a driver of stress and disengagement.
The NSI thesis holds that the nervous system is intelligent—it is constantly generating predictions about safety, threat, and resource availability based on prior experience. In the workplace, many of those predictions are relational: Will my manager be available? Will my concerns be dismissed? Will I be punished for admitting I don't know something? These predictions are not irrational; they are the nervous system's best guess based on the data it has. The one-on-one is a recurring opportunity to provide new data.
When one-on-ones are consistent, curious, and bidirectional, they create a relational environment in which old predictions—"speaking up is dangerous," "my needs don't matter," "I have to figure this out alone"—can be tested and, where inaccurate, revised. This is not cognitive reframing. It is embodied learning, the kind that happens when the nervous system receives repeated, reliable evidence that the social environment has changed.
Critically, the NSI lens does not claim that one-on-ones "fix" people or "optimize" performance. It claims that they reduce interpersonal prediction error, and that reduction has downstream effects on physiology, cognition, and behavior. The mechanism is not motivational; it is regulatory. A nervous system that is not chronically scanning for social threat has more capacity for focus, creativity, and collaboration. That is not a productivity hack. It is a statement about how mammalian nervous systems work in social hierarchies.
The NIRVA Method does not prescribe what should happen in a one-on-one, but it does clarify what the nervous system needs from it: predictability, attunement, and the opportunity to be both seen and responded to. Those needs are not optional. They are the conditions under which human nervous systems can afford to be curious, take risks, and learn.
For clinicians working with clients who report workplace stress, the one-on-one—or its absence—is a useful diagnostic signal. When a client describes chronic anxiety, hypervigilance, or a sense of walking on eggshells at work, it is worth asking: How often do you meet with your manager? What happens in those meetings? Do you feel heard? The answers often reveal whether the workplace is providing the relational scaffolding the nervous system needs to stay regulated.
Clinicians trained in somatic or relational modalities will recognize the one-on-one as a potential site of co-regulation. When a manager is attuned, predictable, and responsive, they are functionally serving as a regulating presence—not in a therapeutic sense, but in the way any trusted relationship can help the nervous system return to baseline. Conversely, when one-on-ones are erratic, dismissive, or performative, they become a source of dysregulation, and the client's nervous system will respond accordingly: with hypervigilance, withdrawal, or chronic activation.
This has implications for treatment planning. If a client's workplace lacks relational safety, no amount of individual coping skills will fully address the physiological load. The intervention may need to include psychoeducation about relational needs, support in advocating for more consistent manager contact, or—in cases where the relational environment is intractably unsafe—exploration of whether the job is sustainable.
For clinicians who consult with organizations, the one-on-one is a high-leverage intervention point. Training managers in autonomy-supportive communication, active listening, and follow-through is not soft skills development; it is nervous system literacy. Managers do not need to be therapists, but they do need to understand that their availability, tone, and consistency are read by their reports' nervous systems as signals of safety or threat, and that those signals have physiological consequences.
It is also worth noting what one-on-ones cannot do. They cannot compensate for systemic issues like understaffing, unrealistic deadlines, or toxic organizational culture. They are a necessary but not sufficient condition for workplace well-being. A well-run one-on-one in a fundamentally unsafe organization is like a life raft on a sinking ship—it helps, but it does not solve the structural problem.
Finally, clinicians should be cautious about pathologizing clients who struggle in one-on-ones. If a client reports feeling anxious, defensive, or shut down during these meetings, that is not a personal failing. It is a nervous system response shaped by prior relational experience. The clinical task is not to fix the client's reaction but to help them understand it, name it, and—where possible—communicate it to their manager in a way that invites collaboration rather than judgment.
If you are a manager, the most important thing you can do is show up. Consistently. At the agreed-upon time. Do not reschedule unless absolutely necessary, and if you must, explain why and offer an alternative immediately. Your report's nervous system is tracking whether you are reliable, and reliability is the foundation of relational safety.
Start each meeting by asking an open question and then stopping. "What's on your mind?" or "What's been hard this week?" Then wait. Do not fill the silence. Let your report's nervous system register that you are not rushing, not distracted, not waiting for your turn to talk. This is not a performance; it is an invitation.
Listen for what is not being said. If your report is unusually quiet, or if their body language suggests discomfort, name it gently: "You seem hesitant—what's going on?" This is the Identify movement: making the implicit explicit. It signals that you are paying attention not just to content but to state.
Follow through. If you say you will do something—escalate a concern, provide feedback, make an introduction—do it. And if you cannot, say so and explain why. The nervous system does not forgive broken promises, even small ones. Each unmet commitment is a micro-betrayal, a piece of evidence that you are not a safe bet.
If you are an employee, you have less structural power, but you are not powerless. You can request a standing one-on-one if you do not have one. You can come prepared with a short list of topics, which reduces the cognitive load of figuring out what to say in the moment. You can also name your needs directly: "I'd find it helpful to spend a few minutes on X" or "I'm noticing I feel unclear about Y—can we talk through it?"
If your one-on-ones feel performative or unsafe, that is information. Your nervous system is telling you something about the relational environment. You do not have to stay in a job where you are not seen or heard, but if you choose to stay, you can experiment with small disclosures and see how your manager responds. If they are curious and responsive, you can offer more. If they are dismissive or defensive, you can pull back and conserve your energy.
The one-on-one is not a magic bullet. It is a container. What happens inside it depends on the quality of attention, the willingness to be honest, and the nervous system's read of whether the other person is genuinely there.
