Meetings Through the NSI Lens

A meeting is a scheduled synchronous interaction in which two or more people convene—physically or virtually—to exchange information, make decisions, or coordinate action. From the perspective of the nervous system, a meeting is a high-density social prediction event: the brain must rapidly model the intentions, emotions, and status signals of multiple agents simultaneously, often under conditions of ambiguity, time pressure, and competing goals.
Meeting fatigue is not a metaphor. It describes a measurable depletion of cognitive and regulatory resources following repeated or prolonged exposure to these prediction-dense environments. The phenomenon has been documented across organizational psychology, occupational health, and neuroscience literatures, with particular attention paid to videoconferencing formats that impose additional perceptual and attentional burdens.
The term "meeting" itself is neutral. The pathology emerges not from the format but from structural features: unclear purpose, absent psychological safety, performative attendance, lack of agency, and misalignment between the meeting's stated function and its actual social or political work. These features generate prediction error, threat vigilance, and sustained autonomic arousal—states the nervous system cannot maintain without cost. Understanding meetings through the lens of Nervous System Intelligence allows us to move past productivity rhetoric and examine what these environments actually demand, and whether those demands are sustainable.
Meetings occupy a significant fraction of professional life. Pre-pandemic estimates suggested that managers spent between 35 and 50 percent of their working hours in meetings; post-pandemic surveys indicate that figure has risen, particularly in remote and hybrid work environments. For individual contributors, the proportion is lower but growing. The cumulative exposure is substantial, and the consequences are not trivial.
Meeting fatigue manifests as difficulty concentrating, irritability, physical tension, and a subjective sense of depletion that persists beyond the meeting itself. These are not character flaws. They are predictable outcomes of sustained cognitive load, social monitoring, and autonomic activation in environments that often lack the structural supports—clarity, agency, reciprocity—that allow the nervous system to downregulate.
The clinical relevance extends beyond productivity. Chronic meeting exposure, particularly in formats that demand continuous self-presentation and offer little control, has been associated with burnout, sleep disturbance, and somatic complaints. For individuals with pre-existing anxiety, attentional differences, or trauma histories, the demands of meeting environments can be disproportionately taxing. Videoconferencing introduces additional stressors: the cognitive load of processing faces at unnatural scale and proximity, the self-monitoring induced by one's own image, the absence of spatial and postural variability, and the flattening of nonverbal cues that normally scaffold social prediction.
For clinicians, understanding meeting fatigue is relevant not only in occupational contexts but as a window into how social prediction systems respond to chronic low-grade threat. For organizations, the question is whether the current volume and structure of meetings represents a sustainable use of human nervous systems—or an extractive one. The evidence suggests the latter is common, and that structural remedies exist.
The neuroscience of meeting fatigue intersects research on social cognition, sustained attention, autonomic regulation, and the specific perceptual demands of videoconferencing. A 2023 study published in *Nature Human Behaviour* used electroencephalography and facial electromyography to examine fatigue accumulation during back-to-back video meetings. Participants showed progressive increases in neural markers of cognitive load and decreases in attentional engagement across successive meetings, with fatigue persisting into post-meeting rest periods (Fauville et al., 2023). The findings suggest that videoconferencing imposes a sustained demand on attentional and regulatory systems that does not fully resolve between meetings.
A separate line of research examines the social-cognitive burden of meetings. Mentalizing—the capacity to infer others' mental states—is metabolically expensive and recruits regions including the medial prefrontal cortex, temporoparietal junction, and posterior cingulate. A 2022 review in *Trends in Cognitive Sciences* noted that mentalizing demands scale with group size and ambiguity, and that sustained mentalizing without adequate recovery contributes to subjective fatigue and reduced task performance (Schurz et al., 2022). Meetings, particularly those involving unclear agendas or political dynamics, impose continuous mentalizing load.
Autonomic activation during meetings has been quantified using heart rate variability and cortisol sampling. A 2021 study in *Psychoneuroendocrinology* found that participants in high-stakes meetings showed sustained reductions in HRV and elevated cortisol, with recovery times extending well beyond the meeting duration (Dich et al., 2021). The pattern resembles that seen in other contexts of social-evaluative threat. Importantly, the degree of autonomic activation was predicted not by meeting length but by perceived lack of control and clarity.
Videoconferencing introduces additional perceptual and cognitive demands. A 2023 paper in *Computers in Human Behavior* identified four key stressors: close-up eye gaze at unnatural duration and intensity, cognitive load from processing one's own reflected image, reduced mobility, and increased effort required to produce and interpret nonverbal cues (Bailenson, 2023). These factors converge to create what the authors term "Zoom fatigue," a syndrome characterized by exhaustion, eye strain, and difficulty concentrating.
The organizational psychology literature has long documented the prevalence of dysfunctional meetings. A 2022 meta-analysis in *Journal of Applied Psychology* synthesized data from over 200 studies and found that meeting quality—defined by clear objectives, inclusive participation, and timely decision-making—was a stronger predictor of employee well-being and performance than meeting quantity (Mroz et al., 2022). Poor-quality meetings were associated with increased emotional exhaustion and reduced job satisfaction, effects that persisted even after controlling for workload.
Intervention studies offer evidence for structural remedies. A 2023 randomized trial published in *Organizational Behavior and Human Decision Processes* tested the effects of meeting-free days in a large technology firm. Teams assigned to one meeting-free day per week reported significant reductions in stress and increases in autonomy and productivity, with no adverse effects on coordination or collaboration (Perlow et al., 2023). The intervention did not reduce total meeting time but redistributed it, allowing for longer uninterrupted work periods.
Another intervention, described in a 2022 paper in *Group Dynamics: Theory, Research, and Practice*, involved training facilitators to implement structured turn-taking and explicit agenda-setting. Teams receiving the intervention showed improvements in psychological safety, meeting satisfaction, and post-meeting energy levels (Kauffeld & Lehmann-Willenbrock, 2022). The findings suggest that even modest structural changes can reduce the regulatory burden meetings impose.
The literature converges on a clear picture: meetings are cognitively, socially, and autonomically demanding, and their costs accumulate. The demands are amplified by ambiguity, lack of agency, and videoconferencing formats. Structural interventions—reducing frequency, improving facilitation, offering asynchronous alternatives—can mitigate these costs without sacrificing coordination.
From the Nervous System Intelligence framework, a meeting is an environment in which the brain's social prediction machinery operates at high intensity with limited opportunity for error correction or downregulation. The nervous system enters the meeting with a set of predictions: who will speak, what will be decided, whether I am safe, whether my contributions will be valued. These predictions are generated from prior experience, organizational culture, and the specific relational history of the group.
When the meeting proceeds in ways that confirm those predictions—when roles are clear, contributions are acknowledged, and outcomes align with stated purpose—prediction error remains low and the system can remain in a state of engaged equilibrium. But when the meeting is ambiguous, performative, or politically fraught, prediction errors accumulate. The system cannot reliably model what is happening or what is expected. This uncertainty is registered as threat, and the autonomic nervous system responds accordingly: increased arousal, narrowed attention, suppression of rest-and-digest functions.
The NIRVA Method's six movements—Notice, Interrupt, Identify, Regulate, Validate, Align—offer a protocol for navigating these environments, both individually and structurally. **Notice** involves recognizing the physiological and cognitive signals of meeting fatigue: tension, distraction, the urge to multitask, the sense of performing rather than participating. **Interrupt** means pausing the automatic compliance with meeting norms that may not serve the system's needs—declining optional meetings, requesting agendas, proposing breaks. **Identify** asks what predictions are active: Am I safe here? Will my input matter? Is this meeting serving its stated purpose, or another one?
**Regulate** involves deploying strategies to modulate arousal and cognitive load during and after meetings: adjusting camera settings, taking notes by hand to anchor attention, scheduling recovery time. **Validate** means acknowledging that meeting fatigue is a legitimate physiological response, not a personal failing, and that the nervous system's signals are information. **Align** is the movement toward structural change—designing meetings that align with the nervous system's actual capacities rather than ignoring them.
The NSI perspective does not pathologize meetings. It recognizes them as a necessary feature of coordinated human activity. But it insists that the current volume, format, and facilitation of meetings in many organizations represent a mismatch between what the environment demands and what the nervous system can sustainably provide. The solution is not resilience training. It is redesign. Meetings that are shorter, less frequent, more purposeful, and more inclusive of asynchronous alternatives are not concessions to weakness. They are accommodations to biology.
For clinicians working with clients in professional environments, meeting fatigue is a useful lens for understanding complaints that may initially present as generalized anxiety, burnout, or somatic distress. A careful occupational history should include questions about meeting frequency, format, and subjective experience. Clients may not spontaneously identify meetings as a stressor, particularly if organizational culture frames meeting attendance as a baseline expectation.
Assessment should attend to the specific features of meeting environments that generate prediction error and threat: lack of clarity about purpose or outcomes, absence of psychological safety, performative dynamics, and limited agency. Videoconferencing formats warrant particular attention, especially for clients who report that fatigue is disproportionate to the apparent demands of the meeting. The perceptual and self-monitoring burdens of video are real and measurable, and clients benefit from understanding that their fatigue is not irrational.
Intervention can occur at multiple levels. At the individual level, psychoeducation about the nervous system's response to social prediction demands can reduce self-blame and support agency. Clients can be supported in experimenting with boundary-setting: declining optional meetings, requesting agendas in advance, turning off self-view during video calls, scheduling buffer time between meetings. These are not avoidance behaviors. They are regulatory strategies.
At the organizational level, clinicians with consulting or advisory roles can advocate for structural changes: meeting-free days, default asynchronous communication, facilitator training, and norms that make it safe to decline or leave meetings that do not require one's presence. These interventions are supported by evidence and are often more effective than individual resilience training.
For clients with trauma histories, attentional differences, or social anxiety, the demands of meetings may be compounded. Trauma can heighten threat sensitivity and reduce the window of tolerance for ambiguity. Attentional differences may make sustained focus in multi-person environments particularly taxing. Social anxiety amplifies the cost of self-monitoring and mentalizing. These are not contraindications to meeting participation, but they do warrant accommodations: smaller groups, clearer agendas, explicit norms around turn-taking, and the option to contribute asynchronously.
Clinicians should also attend to the ways meeting culture reflects and reinforces broader organizational pathology. Excessive meetings, particularly those that serve performative rather than functional purposes, are often symptomatic of low trust, unclear decision rights, or leadership that conflates visibility with productivity. Addressing meeting fatigue in isolation may provide temporary relief, but sustainable change requires addressing the underlying organizational dynamics.
If you find yourself depleted after meetings, the first movement is to notice what is actually happening in your body and attention. Do you hold your breath? Clench your jaw? Find your mind wandering while your face remains engaged? These are not signs of poor focus. They are your nervous system signaling that the environment is demanding more than it can comfortably provide.
Interrupt the assumption that all meetings require your full presence. Before accepting a meeting invitation, ask whether your participation is necessary or whether you could contribute asynchronously. If the meeting lacks an agenda, request one. If none is provided, consider whether attendance serves you or the meeting's stated purpose. This is not rudeness. It is resource stewardship.
Identify what predictions are active when you enter a meeting. Are you bracing for conflict? Performing competence? Monitoring for signs of judgment? These predictions shape your autonomic state and cognitive load. Naming them reduces their automatic influence.
Regulate by building in recovery. If your calendar is back-to-back, you are not allowing your nervous system time to downregulate between prediction-dense events. Schedule 10-minute buffers. Turn off your camera when it is not essential. Take notes by hand to anchor wandering attention. If the meeting is virtual, stand or move periodically. Your system needs variability, not sustained immobility.
Validate that meeting fatigue is real. It is not a failure of stamina or interest. It is a predictable response to sustained social prediction, mentalizing, and autonomic activation. The fatigue you feel after a three-hour video meeting is not equivalent to the fatigue after three hours of focused solo work. The former involves continuous self-regulation in a socially evaluative context. The latter does not.
Align by advocating, where possible, for meeting structures that respect nervous system capacity. Propose shorter meetings. Suggest asynchronous alternatives for information-sharing. If you facilitate meetings, build in breaks, set clear objectives, and create space for people to opt out without penalty. These changes benefit everyone, not only those who are struggling.
